Keep your crews busy, so you can run the business

A lead plan for Campbell's Kitchens & Floors, plus the store for Patriot Pro's Apparel. From Steve Vo, Rise Local.

You told me what you want: you do the estimates and train the teams, and your crews handle the installs. That only works if the phone keeps ringing with people who want a price. Right now, three things are stopping that.

1. What's costing you jobs today

Your Google "Website" button sends your customers to someone else. It points to 904handymanandhomeservices.com. A domain company registered that address in March. It's now a page that says "no affiliation with prior owner" and sends callers to an (888) number for other providers.

For flooring, you don't show up at all. I checked "flooring installation," "LVP flooring," "tile installer," "hardwood floor installation" and "flooring store" from three spots in town, including your own shop. You're not in the top 20 for any of them. Your Google profile is listed only as a kitchen remodeler, so Google doesn't know you do floors.

The shops at the top near you for "flooring installation" have between 1 and 6 reviews each. That spot is winnable.

Google still thinks you're a handyman. Your 10 reviews are all 5 stars, which is great. But 9 of them are 1–2 years old, and they're about lawns, gutters and fans. None of them describes a kitchen remodel or a flooring install. Google even lists five handymen under "people also search for."

None of this is hard to fix. And the market is wide open on your side of town.

2. What the Jacksonville market looks like

I pulled the numbers from Google's own keyword tool, set to Jacksonville, and checked who's advertising this week.

Kitchen searches in Florida peak in January. Flooring searches in Jacksonville peak in April. Both bottom out in December. Building everything now means you're set up and collecting reviews when the busy season starts.

3. What it takes to hand off the installs

Here's the math with starting assumptions. Your real numbers replace them in month one.

That's the target: 30 quote requests a month. At published industry averages (about $53 per Local Services lead and about $91 per Google search lead), that takes roughly $1,600–$2,700 a month in ad spend. So I'd start at $1,500, measure what a lead really costs you, and scale up as your crews free up.

I won't send more leads than your crews can install. A job you can't get to on time costs you a review.

4. The plan

How I'd position you: Kitchens and floors for the Arlington side of Jacksonville. A ballpark price within 24 hours. You want to spend your days estimating, so the quick ballpark becomes the selling point.

5. Investment

A build like this runs $4,000–$7,000 on its own. You're not paying that. It's included, and so is the store work. Just the monthly.

Ad spend is separate and goes straight to Google and Facebook, in your name, on your card. I'd start at $1,500 a month, mostly on Local Services ads. All-in, that's about $2,400 a month to start. Month to month. The site is yours outright after 12 months, and if you ever leave earlier, you keep a full copy.

What it has to do to pay for itself: your kitchens average about $17,500 and your floors $7,500–$9,000. At your 30% minimum margin with crews doing the install, that's about $5,250 per kitchen and $2,250–$2,700 per floor.

The lead costs are industry averages, not a promise. Your real cost per lead replaces them after the first month.

The first 90 days
